Why pricing is the partnership's first design decision
Most agencies under-price white-label work because they price it like overflow capacity — a cost they want to hide. Done right, white-label work is closer to a margin lever than a cost line. The pricing model has to reflect that.
Three models cover ~95% of agency-partner setups: cost-plus, value-based, and retainer pools. Each has a clear fit and a clear failure mode.
Cost-plus
Best when projects have stable scope and you need predictable margin per deliverable. Failure mode: you compete on rate the moment a buyer asks how the number was built.
Transparent — easy to defend to procurement teams.
Stable margin per project once delivery cadence is known.
Punishes you when efficiency improves — your price drops with your cost.
Where retainer pools win
A retainer pool sells a monthly capacity envelope (e.g., 80 hours across design, dev, marketing). It works because the buyer gets predictable cost AND optionality, and you smooth your delivery operations.
Retainer pools turn a chase-the-quote business into a chase-the-relationship one.
